I don't think it's a retcon. Finn and Han force her to to do, at gunpoint, during TFA. She's the only one of them that has the codes. Then they dump her in the trash compactor. If anything, she's coolly and calmly looking for a scapegoat, all without a shred of emotion - which is brilliantly terrifying.
I read, somewhere, that was supposed to be Phasma as well (and would have survived the encounter as a result) but Gwendolyn Christie wasn't available for filming due to her GoT schedule, so it became a separate character. I've no idea I feel that's true or just a fan theory, though.
I'm guessing it's not true because if there's one thing JJ Abrams excels at, it's oversight. When fans brought up the scene near the end where Leia hugs Rey after losing Han, they asked why she didn't do anything with Chewie. Abrams tried to defend it by saying Chewie went with the medics to look after Finn, but in the following long shot he's seen with the cheering Resistance crowd. Oops.
For that matter, why did none of the men on the Island grow beards?! Hell, Locke should at least have developed some scalp-stubble after a couple of days!
Pretty much. Lean in to her being a selfish bastard. Only way to make the character "likable" after pretty much condemning all her men to die to save her own hide.
There is a tie in novel that goes into more detail. She is a complete and utter bastard who will throw anyone and anything under the bus if she believes its in her best interest.
Her show of being a "Perfect and Ideal" Captain of the First Order is all an act, the impression is if she finds herself offered her a better deal than Hux...Phasma would turn on the First Order in a heartbeat.
Makes sense. Plus, it serves as a good example of the corruption in something like the First Order, and makes her an even more interesting counterpart to Finn. She chose to act the fanatic and become a monster, he was enslaved, but chose to be better.
That's actually really boring. It just annoys me when you got this group of villains who are supposed to be an actual movement and yet everyone is just a selfish bastard who doesn't believe in any of that crap, cause the are evil, duh. And we know she won't join some other group of bad guy or something so what's the point?
